Bakery · Efficiency Day

Twice the throughput – without twice the failure risk

The packaging line for cinnamon rolls was the bottleneck; the customer wanted a machine twice as fast. The Efficiency Day analysis showed that a single high-speed pick-and-place unit would have made the entire production depend on one component.

Solution: two slower, decoupled pick-and-place units on two parallel lines. Target exceeded – and if one unit fails, production keeps running.

A ninth line – without a new transfer car

Eight packaging lines depended on one transfer car and nobody knew its utilisation. Instead of guessing, we measured: several shifts with video and stopwatch, one day of recording, two days of analysis.

Result: the car had spare capacity – the processes around it did not. With adjusted handovers and travel sequences, the ninth line was feasible without any retrofit.

12.5% more cases per pallet – thanks to 20 millimetres

Cases of 380 × 290 × 215 mm used only 83% of a EUR pallet up to 1,900 mm high. Changing to 400 × 300 × 211 mm added one more layer at the same layer count: 72 instead of 64 cases per pallet.

Across 100,000 cases: 42 instead of 48 trucks – six fewer transports, lower cost, less CO₂. Check the BCT value of the cases first.

Joachim Quantz – born in northern Germany, plain speaking in his blood – has been at home in special machinery for 40 years and learned the trade from the ground up: from technical draughtsman through design and sales to Europe-wide project management. As an employee he delivered multi-million packaging projects for Ferrero, Mars, Jacobs Kaffee, Kraft Foods and the Schwarz Group, among others. In 2017 he founded POWERJO.

Does POWERJO work at a fixed price or on a time-and-materials basis?

Both – depending on size. The three packages (Tender Package, Efficiency Day, Shopfloor Analysis) have a clear scope and a fixed price. Larger projects are invoiced on actual time and materials, with goals, methods, timings and costs agreed together beforehand. So small tasks stay predictable and on large ones you only pay for what is actually needed.

Which industries does POWERJO work for?

Manufacturing industry with a focus on food (bakery, confectionery, beverages, coffee), consumer goods, white goods and household appliances, plus industrial goods such as gas boilers, industrial filters or metal blanks – wherever packaging lines run and processes are automated. We serve pharma and life sciences at the margins.

Does POWERJO also take over complete project management?

Yes. CAPEX projects from €50,000 into the tens of millions – from tendering through supplier management and FAT/SAT to acceptance. As interim project management, for as long as you need it.

Where do POWERJO’s specialists come from?

What is an interim project manager for packaging technology – and when is one worth it?

An interim project manager takes over your capital project – from tender to acceptance – and leaves once the line is running. He is worth it when in-house capacity or experience with packaging machinery is missing, when a deadline is fixed or when downtime is expensive. No permanent salary, no recruitment, a clear start and a clear end.

What does a freelancer or on-demand specialist in packaging technology cost?

Invoicing is by day or hourly rate, depending on the role: a service technician costs less than a senior project manager. You get a quote with a fixed rate up front and no hidden costs – no social security contributions, no recruitment fee, and the assignment ends with the project. To start, there are three fixed prices: Tender Package €480, Efficiency Day €1,900, Shopfloor Analysis €3,400.

Machine builder, engineering office or on-demand specialist – who should plan my packaging project?

The machine builder plans around his own machine; the engineering office supplies capacity and drawings. A vendor-neutral on-demand specialist represents only your interests: specification, tender, quotation comparison, negotiation, FAT/SAT and acceptance. In practice it is often a combination – we will tell you honestly which one makes sense for your project.

How do I put a packaging machine out to tender properly?

With a requirements specification that describes what the machine has to achieve – products, formats, output, availability, interfaces, standards and acceptance criteria – instead of copying one manufacturer’s solution. Plus a quotation comparison matrix so that quotes really are comparable. That is exactly what our Tender Package delivers, vendor-neutral and as a template for future projects.

How long does a packaging line project take from idea to acceptance?

That depends on the scope – from a few months to over a year. The typical phases: concept and specification, tender and award, design and build at the supplier’s works (usually the longest item), factory acceptance (FAT), installation, site acceptance (SAT) and ramp-up. Specifying properly at the front end saves weeks at the back end.

How do I increase the performance (OEE) of my existing packaging line?

First measure where the line actually loses: availability, speed or quality. Common levers are micro-stops, long changeovers, fluctuating material quality, badly set buffers and bottlenecks in the infeed. The cheapest lever is rarely a new machine – often settings, training and one decoupled bottleneck are enough. The Efficiency Day uncovers exactly that in a single day.

Is automatic palletising or a robot worth it for my company?

What matters is pallets per shift, format variety, staff availability and ergonomics – not the technology itself. A cobot, an industrial robot or a conventional palletiser each have their place depending on the case; often the layout and the infeed decide success. We calculate the investment on a full-cost basis and will also say when automation isn’t worth it yet.

What is the difference between FAT and SAT?

FAT (factory acceptance test) is the acceptance at the manufacturer’s works before delivery – with your products and your acceptance criteria. SAT (site acceptance test) is the acceptance after installation in your plant under real conditions. Both should already be defined in the specification, otherwise you end up arguing instead of measuring.

Where does POWERJO work – will you come to us too?

We are based in Monheim am Rhein between Düsseldorf and Cologne. The fixed package prices apply within a radius of around 300 km – beyond that we travel across Europe to you, with a small surcharge for travel and accommodation. Project assignments take place across Europe, and occasionally our specialists fly overseas. The Tender Package runs entirely online.

Can you optimise existing equipment without us investing in new machinery?

Yes – a retrofit, fault analysis, shorter changeovers or better infeed control often deliver more than buying new. We first check what your line is capable of, and only recommend an investment once it pays off.
